Packing a soft carry-on without overfilling it

Closest to hand: travel documents and a small cable pouch

The exterior pockets are useful only when they hold things needed while moving. I would reserve them for a passport wallet, charging cable, tissues, and a snack rather than turning every pocket into a miniature closet.

In the centre: one packing cube and one spare layer

Soft bags reward editing. A packing cube keeps clothing from spreading; a knit or light jacket fills the remaining space without making the zipper work too hard.

At the bottom: the objects that can wait

Shoes in a bag, toiletries in the removable pouch, and anything that is not required until arrival. The bag should feel easy to lift before it gets anywhere near an overhead bin.

The flexible carry-on is at its best when it carries less, not when it proves how much it can swallow.
